chore(showcase): deploy and verify fresh staging images - #8212
Staging CI could report success after Railway replayed an older image snapshot, even when GHCR :latest had advanced. Deploy managed staging services from their configured source and verify the exact returned deployment reaches SUCCESS with the expected image digest.
Verify the triggering commit image in both showcase and starter lanes, refuse superseded builds, and retain deployment ID/digest receipts. Keep docs route checks and worker provisioning.
Resolve registry metadata asynchronously with bounded deployment concurrency. Authenticate scheduled reconciliation to GHCR and allow time for fleet verification.
Retry HTTP 429 and 5xx deployment lookups within the original deadline, cancelling discarded response bodies.
Fail CI on any staging deployment error. Preserve production and independent pinned-service deployment behavior.
Validation: 3,159 tests across 102 files passed; explicit TypeScript checking, formatting, scoped lint, production-module bundling, and protected imports passed. Reconciliation workflow actionlint passed; the build workflow has zero additional diagnostics compared with main.
Rollout note: the separate scheduled self-heal workflow is currently disabled_manually in GitHub. This PR repairs its registry-authentication dependency but does not reactivate it; build-triggered staging deployments are currently enabled.
Manual staging validation: refreshed the 39 previously stale services. All 39 returned SUCCESS with the selected image digest and HTTP 200; final readback confirms all 43 configured :latest services are current. The CrewAI Conversational Flows container now includes install_memory_compat(app). Production, the original untargeted services, image sources, and auto-update settings are unchanged.
Summary by CodeRabbit
Deployment Reliability
Staging deployments now verify that each service is running the expected commit image and has completed successfully before reporting success. Documentation deployments also check that their routes are responding.
Failed deployment or image verification now causes the staging release check to fail.
Staging deployment and reconciliation jobs have longer time limits, and reconciliation now authenticates with the container registry before running.
Managed staging redeploys now resolve expected images and verify deployment identity, status, and image digest. Redeploy execution uses bounded concurrency and returns failure when any service fails. Showcase and starter workflows pass the commit SHA as the expected image tag. Scheduled reconciliation logs in to GHCR before running.

Image and deployment verification helpers showcase/scripts/verify-image-deployment.ts, showcase/scripts/verify-docs-deployment.ts, showcase/scripts/*deployment.test.ts
Shared helpers validate image references and manifests, then verify Railway deployment identity, status, and image digest. The docs verifier uses these helpers and retains its route checks.
Managed staging services resolve the expected image, deploy desired source, and verify the resulting deployment. Unmanaged services continue using snapshot redeploys. Verified outcomes include the deployment ID, image digest, and verification status.
Bounded execution and failure reporting showcase/scripts/redeploy-env.ts, showcase/scripts/__tests__/redeploy-env.summary.test.ts, showcase/scripts/redeploy-env.test.ts, showcase/scripts/package.json
Redeploys use a configurable worker pool. Any service failure produces exit code 1. Tests cover concurrency and failure receipts. Nx test inputs include redeploy code and the reconciliation workflow.
Showcase and starter redeploy lanes pass the current commit SHA and use 45-minute timeouts. Scheduled reconciliation logs in to GHCR before running and also uses a 45-minute timeout.
CopilotKit/CopilotKit#8213: Adds docs-preview as an unmanaged staging service, which follows the redeploy path that preserves snapshot deployments.
Merge Risk: Low · up to ba8e7
The change makes staging deploys verify the exact image and a SUCCESS status, and it fails CI when a service fails. Three minor gaps remain open. A single-platform manifest for another architecture is not rejected before deploy. A newer build can move :latest after the pull, so an older run can still report success. A transient network error during the deployment lookup can fail verification even though the deployment succeeded. These are low-impact follow-ups that the owner should be aware of; none blocks merging.

For a single-image manifest, readExpectedImage checks only that config and layers exist; unlike its index branch, it never establishes that the image is runnable on linux/amd64.
Predeployment validation accepts an image that the stated amd64 staging target may be unable to run, permitting a deployment attempt that should have been rejected before mutation.
This can occur when: A selected out-of-band image is a valid single-platform manifest for another architecture.

Recheck :latest after the staging deploy, or correct the race note.
verifyImageDeployment accepts a SUCCESS deployment when its imageDigest matches the expected digest. It does not reread :latest. If a newer build advances :latest after Railway pulls this image, the older run can report verified: true for a superseded digest. The newer run's later redeploy converges staging. The comment at redeploy-env.ts:195-196 says post-deploy verification catches a later tag move, which is true only before Railway's pull.

Retry thrown fetch errors in the deployment lookup.
The retry covers only HTTP 429 and 5xx responses. A rejected fetchImpl call, including an AbortSignal.timeout abort, exits the polling loop. The caller records the deployment as failed, so a transient network error can fail staging verification after the deployment reaches SUCCESS. Catch fetch rejections inside the loop and retry them until the deadline.

…opilotKit#8223)
Registering docs-preview added permanent-service protection to the
lifecycle policy, while the independently pinned staging test runner
kept publishing the preceding policy. The image-reference gate rejected
that mismatch and blocked staging deployments despite successful builds.
Allow only the exact reviewed predecessor/current policy hash pair.
Every registry record and inventory classification still uses the
current, stricter policy; the acknowledgement identifies the publisher
policy and exact fetched bytes. Unknown or future policy pairs remain
rejected, and policy mismatches now have a specific diagnostic.
Regression coverage uses the real committed policy so another policy
change requires review before merge.
This updates readers without replacing the runner or changing its
recovery state, ownership journals, leases, scheduling, or provider
resources. Deployed readers still need this code. It is independent of
CopilotKit#8212; merge this recovery before relying on the next staging rollout to
validate that deployment fix. An old workflow run pinned to the previous
commit will not acquire the patch on retry.
Validation:
- Red/green regression for the original mismatch; current-policy
protections, all three consumer roles, snapshot integrity,
acknowledgement failures, and malformed-policy handling covered.
- Full Nx scripts suite: 3,123 tests across 101 files passed.
- Scoped strict TypeScript, lint, formatting, and production
reader/image-gate bundles passed.
- Actual image gate against the configured Railway registry: 86
environment-scoped instances verified, 8 skipped, exit 0. Runner
deployment and recovery state were unchanged.
