Summary

Closes #22620 (carries its change, co-authored by @aryanraj45, rebased on main, plus directories).

Watch mode purges the input file system cache only for paths the watcher reports, and a change to an unwatched path is never reported. So within the cache's 60 s, a file edited, deleted or created while a rebuild didn't use it was read stale once a later rebuild used it again. Each watch() call now purges the files, directories and missing paths the previous call watched and this one doesn't, in one exact purge.

#22620 covered files and missing paths. A directory only a loader lists (this.addContextDependency(dir) + this.fs.readdir(dir)) was still stale with it:

// drop the loader, add ctx/b.js, use the loader again
before (#22620): ["a.js"]
after: ["a.js", "b.js"]

What kind of change does this PR introduce?

fix

Did you add tests for your changes?

Yes: watchCases/cache/change-file-while-unwatched (from #22620, fails on main), watchCases/cache/change-directory-while-unwatched (fails with #22620 alone), and NodeWatchFileSystem.unittest.js.

Does this PR introduce a breaking change?

No

If relevant, what needs to be documented once your changes are merged or what have you already documented?

n/a

Use of AI

Yes. Claude Code reviewed #22620, reproduced the remaining directory case, extended the fix and tests, and carried the original change over; I reviewed it.

Summary by CodeRabbit

  • Bug Fixes
    • Watch mode now detects file and directory changes made while they were not being watched, keeping subsequent builds and cached results up to date.
    • Paths no longer included in a watch are purged from the watch state.
  • Tests
    • Added coverage for changes made while unwatched, including file additions, removals, and directory updates.

The input file system cache is purged only for the paths the watcher
reports, and a change to a path nobody watches is never reported. So a
file edited, deleted or created while unwatched, or a directory a loader
lists, was read stale for up to 60 s once a rebuild used it again. Each
watch call now purges the files, directories and missing paths the
previous call watched and this one does not, in one exact purge.

📝 Walkthrough

Walkthrough

NodeWatchFileSystem tracks watched paths across calls and purges paths that are no longer watched. NodeEnvironmentPlugin also purges the cached input filesystem when the watcher closes. Tests cover these paths and file or directory changes made while unwatched.

Changes

Watch cache invalidation

Layer / File(s) Summary
Track watch inputs and purge dropped paths
lib/node/NodeWatchFileSystem.js, .changeset/023-watch-purge-unwatched.md
Watch inputs are converted to lookups. A later watch call exactly purges paths from the previous set that are absent from the new files, directories, and missing paths. Watchpack receives the lookups.
Purge the input filesystem on watcher close
lib/node/NodeEnvironmentPlugin.js, test/unitCases/WatchClose.unittest.js
When the configured input filesystem supports purge, the watchClose hook purges it. A unit test checks that a later build reads an entry changed while the watcher was closed.
Verify watch-set comparison
test/unitCases/NodeWatchFileSystem.unittest.js
Unit tests cover purging dropped paths once, retaining the original watched set after caller array mutation, and passing a one-shot iterable.
Check files changed while unwatched
test/watchCases/cache/change-file-while-unwatched/*
Watch cases check module values, package entry resolution, loader-read data, and missing-module errors across builds.
Check directories changed while unwatched
test/watchCases/cache/change-directory-while-unwatched/*
Watch cases compare directory-entry lists across builds, including empty and populated lists.

The loader resource exists in step 0 and is copied into the temporary directory during the initial setup. Step 2 does not remove files that are absent from its fixture, so the later import also resolves. No fixture change is required.

Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.

Copy caller-owned Sets before recording watch inputs.

If a caller removes a path from a supplied Set after watch(), _watched loses that path too. The next call cannot identify it as dropped, so its cached entry is not purged. Copy Sets as well as other iterables; the array-mutation test does not cover this case. (github.com)

Generated code size

Comparing base (b76f39a) to head (6e0069f). Merging this pull request will not change the code webpack generates.

What moved Tests Assets Gzip Raw Test edit
Changed, test untouched 0 0 — — —
Changed, test edited 0 0 — — —
New 0 0 — — —
Deleted 0 0 — — —
Unchanged — 8611 — — —

Read Changed, test untouched first: the test is byte-identical on both sides, so webpack generated the difference. Changed, test edited moved partly because the test did — Test edit is how many bytes the test gained, and a bundle that grew by less is not a regression. New and Deleted are whole files, not deltas — a new asset was created, not grown, so it reads gray (⚪ added) — and adding tests cannot bury a real change. Gzip decides, because that is what users download; raw is the tiebreak, and brotli and zstd are per asset below.

No asset changed size.

No runtime gained or lost a runtime module.

Built test/configCases with the defaults a user gets: 2219 test(s), 8611 asset(s), 99 emitted nothing.

A change made while no watcher runs is never reported, so a watch started again within 60 s built from cached content.

⚠️ 108 benchmarks spent significant time in system calls

System calls cannot be consistently instrumented, so they are not included in the measure, which understates the real cost. Please switch to the Walltime instrument to accurately measure system calls.

@coderabbitai On the unverified "copy caller-owned Sets" finding (lib/node/NodeWatchFileSystem.js 87-90): not changing this. The only callers are Watching (lib/watch/Watching.js:353), which passes a finished build's dependency sets (each rebuild creates new ones), and WatchIgnorePlugin (lib/watch/WatchIgnorePlugin.js:72), which passes new arrays. Neither changes a Set after passing it in. Copying every Set would add work for every watched path on every rebuild, and arrays and one-shot iterables are already copied.

@alexander-akait I withdraw the “copy caller-owned Sets” finding. The inspected caller paths support your explanation. Watching passes completed compilation dependency sets, and each compilation creates new sets. WatchIgnorePlugin creates arrays for files and directories; it forwards missing unchanged.

There is no demonstrated post-call mutation that requires copying these sets. No change is needed.

Thanks for clarifying the caller contract.

Learning: In webpack, lib/node/NodeWatchFileSystem.js intentionally retains watch inputs that provide has(). lib/watch/Watching.js passes completed compilation dependency sets, which callers do not mutate after passing them; each rebuild creates new sets. lib/watch/WatchIgnorePlugin.js creates new arrays for files and directories and forwards missing unchanged. Inputs without has(), including arrays and one-shot iterables, are copied into sets. Do not require defensive copies of the dependency sets without evidence of post-call mutation; copying adds per-path work on every rebuild.
